Reading Your Espresso Puck
The flow tells you what happened during the shot. The puck tells you what happened to the bed, and it is still there after the machine has stopped.
Why the puck is worth reading
Watching the flow through an open base tells you what the water did. The puck tells you what the bed did, and the two are different questions with different answers. A shot can look acceptable while running and still leave a puck that explains why the cup was disappointing.
It also costs nothing and takes two seconds. Knock it into the bin, look at it before it lands, and you have a second opinion on every shot you pull.
The puck you want
Firm enough to come out in one piece and hold its shape. Evenly colored across the whole surface, somewhere between mid and dark brown. Slightly damp to the touch but not wet. A shallow, even dimple across the top from the shower screen is normal and does not mean anything is wrong.
If that is what you are getting, the bed was evenly packed and evenly saturated. Whatever else you change, do not change the dose or the tamp.
Wet and soupy
The puck falls apart when you knock it out, leaves residue in the basket, and feels like sludge rather than a cake.
Two causes. The dose is low for the basket, so there is headroom above the coffee and water pools there rather than being forced through. Or the grind is too coarse, so the bed never built enough resistance and the water passed through faster than the coffee could absorb it.
Tell them apart from the shot. A low dose usually gives a shot that looked acceptable but tasted thin. A coarse grind gives a fast, pale shot that started early. Add half a gram first, because dose is the easier variable to control, and only touch the grinder if that does not settle it.
A crater, a hole, or a soft patch
A visible pit somewhere on the surface, or a spot that stays noticeably wetter than the rest.
This is channeling, recorded after the fact. Water found a route through that point and eroded it. If you were watching the base, you will have seen a jet from the corresponding side of the basket.
The cause is nearly always distribution: a clump, a gap, or a low spot left in the bed before tamping. Break up the grounds and level the surface before you tamp, and the craters usually stop. If the pit appears in the same place every time, check that the basket is seating flat in the portafilter — fines compacted under the rim will tilt it a fraction, and a tilted basket produces the same fault on every shot.
A clean imprint of the shower screen
The mesh pattern of the screen is pressed sharply into the top of the puck, sometimes with the screw in the center leaving its own mark.
The dose is too high. The puck swells when it wets, and if it was already close to the screen it is now pressed hard against it. Water takes the path of least resistance, which is round the outside edge rather than through compressed coffee, and on a bottomless portafilter you will have seen it leaking at the rim.
Take half a gram out. A light contact mark is fine; a crisp mesh print is not.
A cracked puck
A clean split across the surface, often straight.
Usually the bed lifted under pressure and broke, which means the dose was low. It can also come from tamping hard on a bed that was unevenly distributed, where one dense side resists and the other gives way. Sometimes it appears when the machine releases pressure at the end of the shot, and that version is harmless.
If the crack is there on every shot, add dose before you change anything else.
The doughnut, and erosion at the wall
Two patterns turn up often enough to deserve names of their own.
The doughnut. The center of the puck is noticeably wetter and softer than the outside, sometimes hollowed out entirely, while the rim stays firm. Water concentrated in the middle and left the edges under-extracted. It usually comes from grounds piled high in the center before tamping — which is exactly how coffee falls out of a grinder if nothing intervenes. Leveling the bed is the fix, and it is the same fix as for most craters.
Erosion at the wall. A groove running round the outside edge where the puck meets the basket, or a ring that is visibly darker and softer than the rest. Water is escaping down the side of the bed rather than through it. This one is usually dose: too little coffee leaves the puck sitting low with a gap that water finds, or the tamp was narrower than the basket and left an untamped rim of grounds for water to run down.
If your tamper leaves a visible ring of loose coffee at the edge every time, it is undersized for the basket, and that ring is where the channel starts.

One change at a time
The temptation after a bad shot is to adjust grind, dose and tamp together. It feels efficient and it destroys the information. Every shot then has three variables in it and neither the flow nor the puck can tell you which one moved.
Change one thing, pull one shot, read the base and the puck. It is slower for two days and much faster after that.
